Checklist — building a new year's budget

The steps to follow, in order, to get a full budget for a year that doesn't have one yet. Sections named exactly as they appear below. Everything here is only ever used to calculate and publish the Budget itself — it's separate from the "Consultants: real + estimate" table in Enter Data, which drives the Est. Year-End forecasts elsewhere in the app and is never touched by anything on this page.
  1. Budget year (below) — pick the new year (the dropdown already covers a couple of years ahead by default; use "New year" next to it if you ever need to reach further out).
  2. Consultants by month — all companies (below) — enter the planned headcount for every month of that year, per company. This is what actually drives the revenue budget — see "How the calculation works" below. A shortcut can fill this in for you instead of typing every cell by hand: "Consultant ramp — start, target & turnover" — it writes a plain straight-line ramp between a start and year-end headcount into the table (turnover is not shown here, see below), and, only for a company with no history at all to learn a rate from, "Revenue rate ramp — for companies with no history yet".
  3. Targets — all companies (below) — for each company, optionally set a consultant rate change (%) and EBITDA/Net Profit targets as +/- percentage points versus that company's last closed year margin. These are year-end goals, not a flat monthly number — margin ramps up from January (last closed year's actual) to December (that margin + the points you enter), reaching the target exactly at year-end. Leave at 0 to just carry the last closed year's margin forward.
  4. Click "Calculate budget — all companies" — builds the full monthly budget for every company at once.
  5. Budget preview — all companies appears — check the full-year totals; open "Monthly detail — one company" if you want to review or hand-adjust any single company's month-by-month figures first.
  6. Click "Publish all to the Budget tab" — this is what makes it the official budget the dashboards compare actuals against (the "vs Budget" columns everywhere), and what everyone with access sees on the read-only "Budget" tab. The consultants you used are frozen in at this point too, so republishing later with different consultants is the only thing that changes what's shown — nothing here drifts on its own afterward.
How the calculation works: for each month, it learns that company's own historical "revenue per consultant" for that exact calendar month (averaged over its last 5 closed years), applies your consultant rate change if any, and multiplies by the headcount you entered for that month. If that company has saved ramp inputs with a turnover % set, a constant monthly buffer (driven by that turnover) is also added to the headcount purely for this multiplication — it changes the € revenue figure only; the "Consultants by month" table and every consultant count shown anywhere always stay exactly what you typed or ramped, never that buffer included. Expenses are the residual once the month's target margin is applied to that month's revenue. Net Profit works the same way, off its own target margin ramp. In short: no consultants entered for a month/company means no revenue budgeted for it — Step 2 above is what makes everything else possible.

Budget builder

Revenue for these companies comes from consultant headcount. Load actual consultants for past months and planned headcount for future months, set the EBITDA and Net Profit targets per company, and the app builds a full monthly budget for every company — learning each one's own revenue and expense seasonality from its last 5 years — ready to publish to "Enter Data".
The dropdown already covers a couple of years ahead by default — "Add" is only for reaching further out than that.

Consultant ramp — start, target & turnover

For a budget year, this fills the "Consultants by month" table below for you with a plain straight-line ramp from the start-of-year figure to the year-end target — the table always shows that clean planned headcount, never anything turnover-inflated. Turnover is used separately: when the Budget is calculated, it adds a constant monthly buffer on top of whatever's in the table (the more people you expect to replace during the year, the bigger that buffer) purely to work out the € revenue figures — it's never written back into the table or shown as a consultant count anywhere. You can still hand-edit any individual month in the table afterward; the turnover buffer still applies on top when the Budget is calculated.

Table gets: Start + (Target−Start)/12 × m (m = Jan=1 … Dec=12) — the plain ramp, no turnover. Budget revenue then uses that number + (Target−Start) × avg. turnover ÷ 24 as a constant monthly addition — set turnover to 0 for no adjustment at all.

Revenue rate ramp — for companies with no history yet

Only used for a company that has no closed year at all to learn its own "revenue per consultant" seasonality from (a brand-new company) — every other company ignores this and keeps learning from its own last 5 closed years as usual. Enter a start-of-year and year-end target revenue per consultant (per month, same units as the rest of the app); it ramps the same way as the margin targets (Jan=start … Dec=target), then gets shaped month-by-month using the group's own typical seasonal pattern (so a quieter August, for instance, still comes through) — only companies actually missing here need filling in.

Consultants by month — all companies

Number of billable consultants per month, per company. Enter actuals for months already past, and planned headcount for the months you're budgeting.
Load consultant headcount for every company and year in one go — one row per company per year, with a column for each month. Real headcount for past months, planned headcount for the months you're budgeting.

Targets — all companies

Consultant rate change feeds straight into the revenue budget alongside headcount. EBITDA and Net Profit targets are year-end goals, not a flat monthly number — margin ramps up in equal monthly steps from January (last closed year's actual margin) to December (that margin + the points you enter here), reaching the target exactly at year-end.

Checklist — loading a new month

The recurring steps to follow whenever a new month's real numbers are ready — in order. Sections below are named exactly as they appear on this page (or, where noted, on another tab).
  1. Enter monthly data by company (below) — load or type in the new month's real P&L values, company by company.
  2. Publish data to dashboards (below) — move each company's "published through month" forward to the new month, so the figures actually become visible on the dashboards.
  3. Consultants: real + estimate (below) — enter the new month's real headcount, and review/adjust the planned headcount for the remaining months of the year — this is what drives the Est. Year-End forecasts everywhere in the app. Kept deliberately separate from the "Consultants by month" table in Budget creation, which stays frozen to whatever a published Budget was actually calculated from and is only ever touched when you're recalculating that Budget itself.
  4. Country benchmarks (below) — refresh if you have newer market-reference figures to hand; not something that needs revisiting every single month.
  5. Expense & Margin Commentary (below) — click "Generate with AI" for the new month, review/edit the draft, then "Save & publish" so it shows on Group Overview.
  6. Print PDF Report (below) — optional: generate the PDF for the new month once everything above is in, if you need to share it.
Less frequent, only when something actually changes: Company settings (new company, logo, cash investment), Ownership % by year (a stake changes), Closed years (once a calendar year is fully final), Opening accumulated net result (once, at the start of a year), and the "Consultants by month" table on the Budget creation tab (only when actually building or rebuilding a year's Budget — everyone can then see what gets published on the read-only "Budget" tab).

Builds a printable report and opens your browser's print dialog, where you can save it as a PDF. Choose the year, month, which sections to include, and — for Monthly Newsletter — which companies.


Enter Data preferences

Your own defaults — they apply whenever you open this dashboard (each user has their own).

"Default Year / Through month" sets what the Year and Through-month filters at the very top of the page show when someone opens this dashboard. "Default years to show" applies to every "Years to show" filter across Overview, Newsletter and Revenues — hold Ctrl/Cmd (or Shift) to pick several years, or leave empty to show everything by default.

Closed years

Mark a year as closed once it's fully audited/final. For closed years, "Est. Year-End" forecasts across the dashboards show the real full-year result instead of an estimate — regardless of which "Through month" is selected.

Company settings

Edit each company's name, country, cash investment and logo — these values feed the Overview dashboard. "% Group" is shown here for reference only (read from "Ownership % by year" below, for the year currently selected in the header) — edit it there so there's a single place to keep it updated. Use ▲/▼ to reorder companies — this order is used everywhere (dashboards, filters, tables). Only companies you create here can be deleted; the ones from the uploaded reports are kept as reference.

Enter monthly data by company

Same structure as the "PL 2026" sheet in the Prime IT file — enter the monthly values per line item; totals (EBITDA, EBIT, Net Income) are calculated automatically.

Custom line items apply to every company and year, and are included in the totals automatically. Click the × next to any line item's name below (built-in or custom) to remove it from the P&L — built-in ones can always be restored from the list here; custom ones are deleted for good.

Fully independent from the P&L entry above — choose its own company, year and month here. Budgeted Revenues, Expenses, EBITDA and Net Income by month — YTD sums automatically.

Ownership % by year (% Group)

Each company's share of the group can change year to year — set it here per company and year. This feeds the "% Prime Group" columns on the Group Overview table.

Opening accumulated net result

The accumulated net result balance each company carries into the selected year (before that year's own YTD net income is added). Feeds "Accumulated Net Result" on Group Overview: accumulated now = opening balance + YTD net income through the selected month.

Consultants: real + estimate

Number of billable consultants per month, per company — kept current with real headcount for months already past and your best current planning for months ahead. This is what drives the Est. Year-End forecasts across the app. Deliberately separate from the "Consultants by month" table in Budget creation: that one is frozen to whatever a published Budget was actually calculated from — editing it here never changes a published Budget, and editing Budget creation's own table never changes your estimate.
Load consultant headcount for every company and year in one go — one row per company per year, with a column for each month.

Publish data to dashboards

Entered P&L data stays private until you publish it here. Choose, per company and year, the last month that should become visible on Overview and Newsletter — everything after that month stays hidden, even if you've already typed it in. Leave "Not published" to keep a record completely hidden while you're still working on it.
